EOS-FRIENDLY SERVICES

Four different engagements. One question: which one fits your situation?

Not every business needs the same kind of help. Some need someone to run the operating system. Some need a guide. Some need embedded senior leadership. And some need one structured day that cuts through the noise and produces a prioritized plan their team can own and execute. We built our engagements around where you actually are — not where a generic package assumes you to be.

ENGAGEMENT 01 OF 04

01 Fractional Integrator

The Integrator is the person who makes the Visionary’s dream a reality. If you’re a founder with more ideas than bandwidth - and a team that needs someone to run the operating system - a Fractional Integrator may be the highest-leverage hire you make this year.

The team at NextStage have served as Integrators across multiple companies spanning manufacturing, professional services, and technology. NextStage bring EOS implementation/Integration experience with the operational depth of former COOs who have built schedules, managed P&Ls, and sat across the table from employees who needed hard conversations.

THIS ENGAGEMENT IS IDEAL IF:

  • You’re a Visionary founder and your #2 role is vacant, weak, or you

  • Your team lacks a single person accountable for cross-functional execution

  • EOS is partially implemented but nothing has fully stuck

  • You’re making all the decisions and it’s slowing everything down

  • You want to step up - not deeper into the weeds

What Fractional Integrator Engagement Includes

01 EOS System Integration

Full integration of the EOS toolbox — V/TO, Accountability Chart, Scorecard, Rocks, L10s, and the People Analyzer.

02 Weekly L10 Cadence

Your weekly Level 10 meetings run on time, stay on track, and actually resolve issues to a an actionable point instead of just surfacing them.

03 Quarterly & Annual Planning

Quarterly Rocks setting, Annual Planning sessions, and offsite facilitation that focuses attention on the issues that are actually impacting the businesses ability to be profitable, grow and move forward. Not on nebulous and un-actionable visions, values and goals.

04 Accountability Architecture

Scorecard focused on meaningful and actionable numbers, KPI ownership, rock tracking, and a system that makes accountability a cultural default — not an uncomfortable exception.

05 Internal Integrator Development

Over time, we train your internal Integrator to own the operating system so you're not dependent on us indefinitely.

What makes us different: Most EOS Implementers are coaches - they teach and leave. We embed and function as a real part of your team: attending your leadership meetings, managing cross-functional execution, and holding the team accountable alongside you

ENGAGEMENT 02 OF 04

02 EOS COACHING & FACILITATION

You've read Traction. You believe in the EOS model. But execution is inconsistent, your leadership team needs an outside voice, and quarterly meetings feel more like check-ins than strategic inflection points.

EOS Coaching is designed for leadership teams who want to own their operating system — with an experienced guide who will hold you to a higher standard, surface the unsurfaced issues, and make sure your quarterly cadence actually drives results.

THIS ENGAGEMENT IS IDEAL IF:

  • You already have an internal integrator or operator in place

  • Your leadership team is capable but needs outside accountability

  • Quarterly offsites feel productive in the moment but don’t translate to execution

  • You want to build internal EOS competency, not create dependency on a consultant

  • You’re at a team maturity inflection point and need structure, not hand-holding

What EOS Coaching Includes

01 Quarterly Offsite Facilitation

Structured, agenda-driven quarterly planning sessions that produce clear rocks, resolved issues, clarity, focus and a re-energized leadership team.

02 Annual Planning Session

Full-day strategic session covering what went right and wrong last year, 1-year and 3-year planning, V/TO refinement

03 Leadership Team Coaching

Monthly or bi-monthly check-ins with the leadership team and/or owner - focused on issues, decisions, and team dynamics.

04 Tool and Systems Optimization

Audit and refinement of existing tools, systems and organizational structure - Scorecard, Accountability Chart, Right people right seats, Rocks, Financials - to ensure they’re working as designed

05 On-Demand Advisory Access

Between sessions, you have access to a seasoned operator for strategic sound boarding conversations, not just scheduled calls.

What makes us different:We don't just facilitate — we challenge. NextStage brings the perspective of an operator who has closed a shop when the numbers didn't work. We are not here to make you feel good about your plan; We are here to make sure the plan is actually executable and your team is actually able to make it happen.

ENGAGEMENT 03 OF 04

03 Fractional/Interim COO/CSO/CEO

Some business challenges require more than a coach or an EOS facilitator. They require embedded senior leadership — an experienced operator who owns decisions, manages cross-functional teams, and drives transformation from the inside.

As a Fractional COO or Chief Strategy Officer, We function as a true member of your leadership team — present, accountable, and committed to outcomes. This is the highest-engagement model we offer, and it's designed for businesses at a genuine inflection point.

THIS ENGAGEMENT IS IDEAL IF:

  • Your business is scaling rapidly and operational infrastructure is lagging

  • You’re preparing for a sale, PE transaction, or ownership transition

  • You’ve had an unexpected leadership departure and need immediate coverage

  • You’re integrating an acquisition and need experienced change leadership

  • Revenue is $5MM to $100MM and you need C-suite capability without the full-time cost

What Fractional/Interim COO/CSO/CEO Engagement Includes

01 Embedded Leadership Presence

Regular on-site or virtual presence as a functioning member of your leadership team - attending key meetings, owning decisions, managing people

02 Operational Transformation

End-to-end operational assessment and improvement across production, fulfillment, team structure, and financial performance.

03 Strategic Planning & Execution

Annual and multi-year strategic planning with the owner - and the operational infrastructure to actually execute against it.

04 Exit & Transition Readiness

For owners approaching a sale or transition: CEPA/CMAA-informed exit readiness work, value driver optimization, and transaction preparation support.

05 VITAL Assessment Included

All engagements begin with a VITAL Assessment to establish baseline, prioritize work, and ensure alignment before commitments are made.

What makes us different: Our backgrounds spans the shop floor to the boardroom — 30 years, Mechanical Engineering + MBA, CMAA and CEPA certifications, and direct experience leading people and companies. When we say we understand your operational reality, we’re not generalizing.

ENGAGEMENT 04 OF 04

04 VITAL Strategy Session

You don’t need a long engagement. You need one day that changes how your leadership team thinks about what matters - and produces a prioritized, actionable plan before you leave the room.

The VITAL Strategy Session is a structured full-day facilitation build on your business’s actual diagnostic findings. Using the Crux methodology, we identify the pivotal issue blocking performance today - not the loudest complaint, not the most recent crisis, but the underlying challenge that, if solved, makes other problems easier or unnecessary.

Every issue that surfaces gets run through our DMV Operating Standary: Define it precisely, extract the Meaning (what the data tells you about root cause), produce Value (ownership, action, timeline). No issue moves forward without passing all three stages. Every action that makes the final list must connect to the income statement within 12 months. If it can’t, it waits. The results is a leadership team that leaves the room aligned, focused, and accountable - with a plan that is specific, measurable, and executable with the resources they already have.

THIS ENGAGEMENT IS IDEAL IF:

  • You have completed the VITAL Assessment and are ready to act on the findings

  • Your leadership team is misaligned on what the real priorities are

  • You are coming off a year where goals were missed and need to reset focus

  • You want a structured planning process without a long-term consulting commitment

  • You need an outside voice to surface what the team has been accepting as normal

  • You demand that every priority connect to a measurable financial outcome

What VITAL Strategy Session Produces

01 The Crux

The single pivotal issue blocking performance - identified, defined, and broken into solvable smaller actions.

02 Prioritized Issue List

Ranked by income statement impact and feasibility. Every item has a dollar figure attached.

03 90-Day Rocks

Clear quarterly priorities with named owners and measurable outcomes.

04 DMV Resolution Plans

For each priority issue: a precision definition, root cause analysis, and an actionable resolution path.

05 Income Statement Targets

Every action tied to a specific revenue gain, cost reduction, or capacity improvement within 12 months.

What makes us different: most facilitators run planning sessions around where you want to go. We run them around what is stopping you today. The Crux and DMV disciplines ensure your team leaves with solutions - not just a better articulated set of aspirations.
